We’ve got so many words for essentially the same thing — people pretending they’re working harder and longer than they actually are.

When the show that they’re putting on is convincing, workers who aren’t the most hardworking or productive get promoted and recognized. This undermines meritocracy by leaving hardworking, productive team members behind who don’t want to engage in work theater.

So let’s look at how harmful loud labor is, why it works, and how you can disincentivize it so actual meritocracy can flourish in your business.

Performative work incurs significant financial losses and reduced productivity.

Employees engage in work theater when visibility is rewarded while actual output/outcomes are overlooked.

Micromanagement isn’t a good solution for loud labor because it increases employee turnover and hurts morale.

Using work metadata can help verify focus while protecting top talent from unfair evaluations.

The high cost of work theater

A whopping 83% of workers admit to spending several hours (or even days) a week on work theater. On average, workers spend 32% of their time on performative work that makes them look busy and productive. This kind of presenteeism costs employers $990 per employee in lost productivity each month.

The thing is, if you want this to stop, you can’t just address the symptoms; you have to get rid of the underlying causes.

Why loud labor persists

As creator of the Coherence Method, Carol Grojean put it, loud labor persists because it is effective, and because workers are incentivized to do it:

“Work theater can only persist if the organization rewards it, even if unknowingly. This is because when a behavior becomes visible and recognized, that recognition gets defined as value.”

Obviously, no business sets out to make a corporate reward structure that rewards work theater; everyone’s goal is meritocracy. But you have to analyze your work environment by the incentives it creates, not the hopes that inspired it.

The fact is that 64% of workers feel visibility trumps output. Only 26% of employees say they are evaluated using clear, outcome-focused metrics. The remaining 77% report being judged on visibility factors like face time, speed, and responsiveness.

Executive coach for CEOs Dr. Benjamin Ritter points out that unclear evaluation practices like these incentivize workers to signal their work as a safety precaution for career success:

“Work theater thrives when people are unsure how their value will be judged. Even some of your best talent pays the performance tax out of their productivity just to be seen:

“Even your most creative or highest impact employees will find themselves performing business because their real contributions are less likely to be noticed amongst the flurry of movement.”

This isn’t anything new. In 1996, Business Consultant Harvey Coleman published a book in which he outlined the now-famous PIE career progression framework, which states that performance accounts for only 10% of career success. Image and exposure make up the remaining 90%.

Image is your personal brand, and exposure is visibility among people that matter — you’re not getting a promotion if the person doing the promoting doesn’t know your name.

So, to prevent loud labor and let actual meritocracy flourish at your business, you need to rethink what your work environment incentivizes.

Micromanagement won’t fix the problem

The work environment where work theater can flourish is built on trust and misguided incentives. A knee-jerk reaction to this might be to create a work environment that physically prevents work theater by replacing trust with micromanagement. Instead of fixing the incentives, this just removes trust. It’s also ineffective because it replaces one problem with another.

Micromanagement makes 69% of workers consider changing jobs, and makes 36% actually quit. According to Gallup, replacing an employee costs between 50% and 200% of their annual salary, so the churn costs quickly stack up. Micromanagement also lowers the morale of 68% who endure it and lowers productivity for 55%. Ultimately, it causes workers to disengage, and low engagement costs $10 trillion in productivity in 2025.

Instead, keep the trust, but fix the incentives so that actual work is rewarded rather than performative work. One way to do this is to use work metadata.

Streamline operations with CAKE.com

Discover the true power of integration. This includes things like which tools they use, which websites, what percentage of time they’re active, and so on.

How do you get this kind of metadata? Through passive monitoring.

Now, the word monitoring is probably raising some red flags. It’s a loaded word, and no amount of putting “passive” in front of it is enough to change the optics. That’s why I’ve led with “metadata” to make clear that I’m not talking about real-time surveillance or micromanagement.

Passive monitoring runs in the background and collects data that breaks down past activity for use in retrospective reviews. It’s not a tool for nosy managers to check what you’re working on right now.

By serving as a verifiable proof of work, passive monitoring removes the incentives for work theater. It lets you reward productivity and protects workers from unfair evaluation, incentivizing impact over noise and deep focus over self-promotion.

Merit is more than what metadata shows

Dr. Ritter points out that merit shouldn’t be reduced to a single variable, as output isn’t the only thing that creates value:

“Merit should not be reduced to individual output alone. Employee engagement, trust, collaboration, and the ability to help others perform all create real organizational value.”

Dr. Ritter adds that the goal is to measure contribution more honestly, not simply to reward whoever produces the most easily counted work.

This isn’t a band-aid solution that will magically establish unassailable meritocracy. After all, the meritocracy paradox shows that the more you believe your organization runs purely on merit without questioning it, the easier workplace biases can set in.

Passive monitoring removes incentives for work theater, which enables you to reward merit.
