While this kind of responsiveness is often mistaken for high productivity and commitment to the company, it actually reduces output and increases costs.<\/p>\n\n\n\n<ul class=\"wp-block-list key-takeaways\">\n<li>Constant digital responsiveness impairs the brain\u2019s ability to maintain focus and ignore distractions.<\/li>\n\n\n\n<li>Knowledge workers spend so much time communicating, they don\u2019t have enough time for their core tasks, forcing them to log in late at night for focused work overtime.<\/li>\n\n\n\n<li>True focus requires methodical task adherence \u2014 a proactive approach to eliminating sources of distractions before they can reach you.<\/li>\n\n\n\n<li>For task adherence to work, you\u2019ll need both behavioral buffers (time blocking strategies for focused solo work) and technological buffers (things like pause notification features) to ward off distractions.<\/li>\n<\/ul>\n\n\n\n<h2 id=\"it-all-comes-down-to-context-switching\" class=\"wp-block-heading\">It all comes down to context switching<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">The <a href=\"https:\/\/learningtransferlab.wiscweb.wisc.edu\/wp-content\/uploads\/sites\/280\/2017\/07\/Cardoso_CSG_DBav_DevReview_2014.pdf\" target=\"_blank\" rel=\"noreferrer noopener\">human brain is like a single-core CPU<\/a> \u2014 it can only process one thing at a time. And, just like a single-core CPU, the brain can create the illusion of multitasking by rapidly switching between tasks in a process known as context switching.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">At the workplace, context switching doesn\u2019t just happen when you try to multitask. It also happens during quick and seemingly inconsequential activities like:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Scanning a push notification to judge if it\u2019s worth replying to immediately, or&nbsp;<\/li>\n\n\n\n<li>Opening a new tool and switching UIs.<\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">Except for a statistical minority known as <a href=\"https:\/\/www.sciencedaily.com\/releases\/2010\/03\/100329075911.htm\" target=\"_blank\" rel=\"noreferrer noopener\">supertaskers<\/a> \u2014 between 2% and 2.5% of the population \u2014 every instance of context switching causes a delay in task execution. And these delays add up to a massive financial leak.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Studies show that knowledge workers <a href=\"https:\/\/www.physicianleaders.org\/articles\/how-much-time-and-energy-do-we-waste-toggling-between-applications\" target=\"_blank\" rel=\"noreferrer noopener\">switch tools roughly 1,200 times a day<\/a>, with 65% of these switches being followed by another switch just 11 seconds later. Over the course of a month, this adds up to 4 hours spent on just refocusing after tool switching.&nbsp;<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">And, while switching tools causes a delay, it\u2019s nothing compared to the <a href=\"https:\/\/www.fastcompany.com\/944128\/worker-interrupted-cost-task-switching\" target=\"_blank\" rel=\"noreferrer noopener\">23 minutes needed to refocus<\/a> after a distraction. This is the cost that responsive employees pay each time they entertain a distraction.&nbsp;<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">To put this in perspective, if an employee making $50\/hour spends just 2 hours on distractions, that\u2019s $100 a day, $500 a week, and $26,000 a year wasted on refocusing. And given that the average employee gets <a href=\"https:\/\/www.microsoft.com\/en-us\/worklab\/work-trend-index\/breaking-down-infinite-workday\" target=\"_blank\" rel=\"noreferrer noopener\">153 team chat app messages every workday<\/a>, 2 hours of distractions is a highly conservative estimate!&nbsp;<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">So, unless an employee\u2019s primary responsibility at work is to communicate, stopping what you\u2019re doing to quickly reply to all messages is counterproductive.<\/p>\n\n\n\n<h2 id=\"does-exposure-to-context-switching-make-employees-more-efficient-at-it\" class=\"wp-block-heading\">Does exposure to context switching make employees more efficient at it?<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">No, exposure to context switching doesn\u2019t make employees more efficient at it. In fact, quite the opposite happens.&nbsp;<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Studies have shown that chronic media multitaskers \u2014 which perfectly describes the responsive<em> <\/em>employee who keeps their team communication app open on a second monitor \u2014 have <a href=\"https:\/\/pmc.ncbi.nlm.nih.gov\/articles\/PMC4174517\/\" target=\"_blank\" rel=\"noreferrer noopener\">reduced grey matter in the Anterior Cingulate Cortex (ACC)<\/a>. Among other things, this part of the brain is responsible for decision-making, focusing on a single task, and ignoring distractions.&nbsp;<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">By exposing yourself to distractions, you\u2019re not training your brain to ignore them. You\u2019re instead training it to get distracted more easily, making it harder to stay focused through a process that <a href=\"https:\/\/www.inc.com\/jessica-stillman\/study-multitasking-physically-shrinks-your-brain.html\" target=\"_blank\" rel=\"noreferrer noopener\">physically shrinks your brain<\/a>.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">So, even when you need employees to be reachable and responsive, those who generally block out distractions will still perform better.<\/p>\n\n\n\n<h2 id=\"knowledge-workers-are-communicating-more-than-they-can-afford\" class=\"wp-block-heading\">Knowledge workers are communicating more than they can afford<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">As communication tools get better, we spend more time communicating. But the core roles and responsibilities of most knowledge workers aren\u2019t to communicate \u2014 they\u2019ve got tasks to do. Solo tasks that benefit from focus and suffer from distractions. And because excessive time is spent on communication, there\u2019s just not enough time left for actually doing your job.&nbsp;<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Microsoft telemetry data shows that, during 9 to 5, employees get interrupted every 2 minutes by messages, emails, or meetings, adding up to 275 interruptions a day. And everyone feels this \u2014 approximately half of all employees (48%) and leaders (52%) feel that their work is fragmented and chaotic.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The data backs this up, with <a href=\"https:\/\/assets-c4akfrf5b4d3f4b7.z01.azurefd.net\/assets\/2025\/04\/2025_Work_Trend_Index_Annual_Report_680aaa7fe52dd.pdf\" target=\"_blank\" rel=\"noreferrer noopener\">80% of the global workforce saying they don\u2019t have enough time<\/a> or energy to do their work, despite 53% of leaders saying that productivity needs to increase.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">What happens in cases where excessive communication prevents workers from finishing their tasks is that either:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Their output suffers because they can\u2019t fit everything into an 8-hour work shift, or&nbsp;<\/li>\n\n\n\n<li>Their private life suffers, because they have to work overtime.&nbsp;<\/li>\n<\/ul>\n\n\n\n<h2 id=\"before-9-and-after-5-the-workday-has-no-beginning-or-end\" class=\"wp-block-heading\">Before 9 and after 5 \u2014 the workday has no beginning or end<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">The situation with overtime caused by excessive communication has gotten so bad that data analysts have noticed what they refer to as the <a href=\"https:\/\/www.microsoft.com\/en-us\/research\/publication\/triple-peak-day-work-rhythms-of-software-developers-in-hybrid-work\/#:~:text=In%20addition%20to%20confirming%20the,peak%20around%209%3A00%20pm.\" target=\"_blank\" rel=\"noreferrer noopener\"><em>third peak of productivity<\/em><\/a> \u2014 a period around 9 p.m. when knowledge workers log back in to actually get some work done free from meetings and other interruptions.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">And while this may work in the short-term, logging back in late at night is a recipe for disaster in the long run, as this third peak of productivity leads to increased stress levels among on-site and hybrid workers.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">And the workday doesn\u2019t just end late, it also starts before you even get out of bed in the morning. The fact that <a href=\"https:\/\/www.microsoft.com\/en-us\/worklab\/work-trend-index\/breaking-down-infinite-workday\" target=\"_blank\" rel=\"noreferrer noopener\">40% of employees who are online at 6 a.m.<\/a> review their emails at this time is proof of that. The average worker gets 117 emails daily, and even if you take just half 15 seconds to skin through every one, that\u2019s half an hour gone on skimming emails.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">So, how do you fix this?<\/p>\n\n\n\n<h2 id=\"the-solution-to-counterproductive-responsiveness-is-task-adherence\" class=\"wp-block-heading\">The solution to counterproductive responsiveness is task adherence<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">The term <a href=\"https:\/\/www.researchgate.net\/publication\/352294118_Task_adherence_an_agentic_perspective_on_task-focused_dedication_in_an_interrupting_work_environment\" target=\"_blank\" rel=\"noreferrer noopener\">task adherence<\/a> refers to how aggressively you work to shield yourself from interruptions before they even have a chance to affect you. We can distinguish among three types of task adherence.<\/p>\n\n\n\n<figure class=\"wp-block-table\"><table><thead><tr><th>Task adherence type<\/th><th>Definition<\/th><th>Workplace example<\/th><th>Cognitive cost<\/th><\/tr><\/thead><tbody><tr><td>Low task adherence<\/td><td>Leaving communication channels open and reacting to messages in real time.<\/td><td>Keeping a team chat application open on a secondary monitor.<\/td><td><strong>High<\/strong>: The brain has to redirect power to evaluate incoming messages, even if the worker doesn\u2019t fully stop work on the main task.<\/td><\/tr><tr><td>Medium task adherence<\/td><td>Working in isolated time blocks while checking communication channels on a set schedule.<\/td><td>Working uninterrupted for a set period (45 minutes, an hour and a half, etc.), then checking and replying to messages for a set period, and repeating the cycle.<\/td><td><strong>Moderate<\/strong>: Context switching still occurs, but the employee reduces its negative effects by controlling the schedule.<\/td><\/tr><tr><td>High task adherence<\/td><td>Eliminating all physical and digital possibilities of being reached during long focus windows.<\/td><td>Actively enabling <em>Do Not Disturb <\/em>modes, closing email tabs, putting the smartphone away in a drawer, and working in an isolated room.<\/td><td><strong>Zero<\/strong>: Interruption signals never reach the worker, which means that the brain wastes no energy deciding whether to ignore them or not.<\/td><\/tr><\/tbody><\/table><\/figure>\n\n\n\n<p class=\"wp-block-paragraph\">A lot of employees tolerate constant distractions because they don\u2019t want to be seen as rude or uncooperative. Or, they\u2019ve learned that management rewards responsiveness that comes at the expense of productivity and punishes productivity that comes at the expense of responsiveness.&nbsp;<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">For true focus to flourish, you\u2019ll need to promote a culture of medium or high task adherence. Leadership and management must get on board with the idea of rewarding focused productivity and deep work. This means blocking out time for personal tasks and checking in on the team communication app at scheduled times. What these blocks will look like is up to you and your teams to decide on.<\/p>\n\n\n\n<h2 id=\"behavioral-buffers-arent-enough-you-also-need-technological-buffers\" class=\"wp-block-heading\">Behavioral buffers aren\u2019t enough \u2014 you also need technological buffers<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Relying on willpower to fight off distractions is a losing battle. In a world of push notifications, true focus requires tools.&nbsp;<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">But tools, themselves, are often the cause of context switching. So what\u2019s the fix?&nbsp;<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">For team communication tools, the solution is to optimize their use. For example, I use Pumble by CAKE.com, which lets me pause notifications for a set period. I can even make a custom status and add an emoji, so when I\u2019m trying to focus, my colleagues see something like <em>\ud83d\udcbb In the zone until 12:45 PM<\/em>.
