Although timidly initially, in 2025, employers became rather strict about mandatory office hours.&nbsp;<\/p>\n\n\n\n<p>However, employees, now very much used to the benefits of flexible and remote work, aren\u2019t happy about it. Therefore, they found a workaround to comply with the return-to-office policy and still keep some of their flexibility \u2014 <strong>coffee badging<\/strong>.&nbsp;<\/p>\n\n\n\n<ul class=\"wp-block-list key-takeaways\">\n<li class=\"has-normal-font-size\">Coffee badging is a new employee trend \u2014 when workers come to the office just \u201cto be seen\u201d and comply with the return-to-office mandate without jeopardizing their flexibility.&nbsp;<\/li>\n\n\n\n<li class=\"has-normal-font-size\">Employees practice coffee badging when they don\u2019t understand the gist of mandatory RTO policies.<\/li>\n\n\n\n<li class=\"has-normal-font-size\">Coffee badging can hamper team dynamics and collaboration.<\/li>\n\n\n\n<li class=\"has-normal-font-size\">If your company plans to introduce mandatory RTO policy, focus on clarity, connection and value, and define important tasks that require in-person collaboration.<\/li>\n<\/ul>\n\n\n\n<h2 id=\"what-is-coffee-badging-anyway\" class=\"wp-block-heading\">What is coffee badging anyway?<\/h2>\n\n\n\n<p>President and CEO of the O&#8217;Connor Company <a href=\"https:\/\/www.linkedin.com\/in\/clarklowe\/\" target=\"_blank\" rel=\"noreferrer noopener\">Clark Lowe<\/a> sees coffee badging as <em>\u201dthe workplace version of checking the box \u2014 employees show up just long enough to make an appearance, grab a coffee, say hello, then disappear.\u201d<\/em><\/p>\n\n\n\n<p>In his opinion, this rather new phenomenon is a reaction to rigid return-to-office policies that feel performative:&nbsp;<\/p>\n\n\n\n<div class=\"wp-block-columns pro-blockquote is-layout-flex wp-container-core-columns-is-layout-9d6595d7 wp-block-columns-is-layout-flex\">\n<div class=\"wp-block-column is-layout-flow wp-block-column-is-layout-flow\">\n<figure class=\"wp-block-image size-full\"><img loading=\"lazy\" decoding=\"async\" width=\"200\" height=\"200\" src=\"https:\/\/cake.com\/blog\/wp-content\/uploads\/2025\/05\/Clark-Lowe.jpeg\" alt=\"\" class=\"wp-image-4149\"\/><\/figure>\n<\/div>\n\n\n\n<div class=\"wp-block-column is-layout-flow wp-block-column-is-layout-flow\">\n<p><em><em>\u201cPeople don\u2019t badge in to do better work \u2014 they badge in because leadership asked for face time without clear purpose or outcomes.\u201d<\/em><\/em><\/p>\n<\/div>\n<\/div>\n\n\n\n<p>In 2023, corporate America started to call employees back to the office. 2025 saw a return to the office for 5 days a week for the <a href=\"https:\/\/www.whitehouse.gov\/presidential-actions\/2025\/01\/return-to-in-person-work\/\" target=\"_blank\" rel=\"noreferrer noopener\">government workers<\/a> as well. At the same time, data indicate that structured hybrid models continue to grow in popularity.&nbsp;<\/p>\n\n\n\n<p>According to the <a href=\"https:\/\/flexindex.substack.com\/p\/will-2025-be-the-year-of-rto\" target=\"_blank\" rel=\"noreferrer noopener\">Q4 2024 Flex Index Report<\/a>, 43% of US companies implemented this way of working, up from 20% in 2023. Although this helps colleagues connect, sometimes it can decrease productivity. Moreover, almost half of the employees (42%) who returned to the office feel like they are showing up just for visibility.&nbsp;<\/p>\n\n\n\n<p>HR thought leader and consultant <a href=\"https:\/\/www.linkedin.com\/in\/thehrkyle\/\" target=\"_blank\" rel=\"noreferrer noopener\">Kyle Smith<\/a> says many employees resent the fact that they are being required to return to the office. Therefore, they use coffee badging and similar tactics to rebel against their required return, but without jeopardizing their job.<\/p>\n\n\n\n<p>For Smith, coffee badging is <em>\u201cmost certainly an act of defiance against the company.\u201d<\/em><\/p>\n\n\n\n<h2 id=\"why-do-employers-impose-rto-policies\" class=\"wp-block-heading\">Why do employers impose RTO policies?<\/h2>\n\n\n\n<p>When asked why they call employees back to the office, 68% of companies indicated fostering collaboration and teamwork as the main reason, while 64% pointed out productivity, according to the <a href=\"https:\/\/www.resumetemplates.com\/3-in-10-companies-will-enforce-a-full-5-day-in-office-workweek-this-year\/\" target=\"_blank\" rel=\"noreferrer noopener\">ResumeTemplates<\/a> report. Moreover, the BambooHR Report states that the main reason for 32% of employers was the desire to track their workers.<\/p>\n\n\n\n<p>Among other reasons, <a href=\"https:\/\/www.cnbc.com\/2025\/03\/23\/5-years-into-the-remote-work-boom-the-return-to-office-push-is-stronger-than-everheres-why.html\" target=\"_blank\" rel=\"noreferrer noopener\">CNBC<\/a> cites:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li class=\"has-normal-font-size\">Making use of expensive real estate (like office rents),&nbsp;<\/li>\n\n\n\n<li class=\"has-normal-font-size\">Boosting dipped company stock prices, and&nbsp;<\/li>\n\n\n\n<li class=\"has-normal-font-size\">Cutting headcount without firing employees, hoping rigid RTO policies will make them quit voluntarily.&nbsp;<\/li>\n<\/ul>\n\n\n\n<h2 id=\"how-do-rto-policies-affect-employee-productivity-and-collaboration\" class=\"wp-block-heading\">How do RTO policies affect employee productivity and collaboration?&nbsp;<\/h2>\n\n\n\n<p>But let us go back to the productivity argument. Are mandatory office hours really collaboration and <a href=\"https:\/\/pumble.com\/blog\/how-to-boost-productivity-at-work\/\" target=\"_blank\" rel=\"noreferrer noopener\">productivity boosters<\/a>? Employees in these organizations have reported a staggering 63% increase in uncivil behaviors when compared to remote or hybrid workplaces.\u201d<\/em><\/em><\/em><\/em><\/p>\n<\/div>\n<\/div>\n\n\n\n<h3 id=\"how-inadequate-rto-affects-team-dynamics\" class=\"wp-block-heading\">How inadequate RTO affects team dynamics<\/h3>\n\n\n\n<p>As Kochanek and Lowe highlighted, when employees don\u2019t understand the gist of RTO policies, they use coffee badging as a workplace strategy to fulfill the form <em>\u2014 <\/em>by swiping their badge, grabbing a coffee, ensuring to be seen in the office, and then rushing to work remotely. Therefore, instead of fostering teamwork and collaboration, RTO might hamper it.&nbsp;<\/p>\n\n\n\n<p>If people are checking in just to be seen, says Kochanek, they don\u2019t see the real value in being onsite:<\/p>\n\n\n\n<div class=\"wp-block-columns pro-blockquote is-layout-flex wp-container-core-columns-is-layout-9d6595d7 wp-block-columns-is-layout-flex\">\n<div class=\"wp-block-column is-layout-flow wp-block-column-is-layout-flow\">\n<figure class=\"wp-block-image size-full\"><img loading=\"lazy\" decoding=\"async\" width=\"200\" height=\"200\" src=\"https:\/\/cake.com\/blog\/wp-content\/uploads\/2025\/05\/David-Kochanek.jpeg\" alt=\"\" class=\"wp-image-4151\"\/><\/figure>\n<\/div>\n\n\n\n<div class=\"wp-block-column is-layout-flow wp-block-column-is-layout-flow\">\n<p><em><em><em><em><em>\u201cThat impacts team dynamics, too, collaboration becomes more transactional, and the sense of shared purpose starts to slip. As she says, in that case, employees will stop coffee badging and <em>\u201cstart showing up with intention.\u201d<\/em><\/p>\n\n\n\n<p>She advises organizations to design RTO policies that are:&nbsp;<\/p>\n\n\n\n<ul class=\"wp-block-list has-cyan-bluish-gray-background-color has-background\">\n<li class=\"has-normal-font-size\"><em>\u201cCo-created with employee input,<\/em><\/li>\n\n\n\n<li class=\"has-normal-font-size\"><em>Anchored in trust and business alignment, and<\/em><\/li>\n\n\n\n<li class=\"has-normal-font-size\"><em>Designed around the work, not outdated assumptions about where work happens.\u201d<\/em><\/li>\n<\/ul>\n\n\n\n<p>Mandapati indicates that when RTO mandates are established this way, <em>\u201cpeople want to be in the office for moments that matter \u2014 team huddles, mentoring, innovation, and collaboration bursts. Engagement goes up because the <\/em><a href=\"https:\/\/clockify.me\/blog\/business\/toxic-work-environment\/\" target=\"_blank\" rel=\"noreferrer noopener\"><em>environment<\/em><\/a><em> supports both focus and flexibility.\u201d<\/em><\/p>\n\n\n\n<p>Next, Mandapati advises avoiding vague expectations such as<em> \u201cjust be in three days a week. If teams aren\u2019t aligned on which days, why they\u2019re coming in, or what they\u2019re doing, it creates more confusion than cohesion.\u201d<\/em><\/p>\n\n\n\n<p>Finally, when establishing RTO policies, she advises leaders to:<\/p>\n\n\n\n<ul class=\"wp-block-list has-cyan-bluish-gray-background-color has-background\">\n<li class=\"has-normal-font-size\"><em>\u201cDefine \u2018moments that matter\u2019 \u2014 what truly requires face time,<\/em><\/li>\n\n\n\n<li class=\"has-normal-font-size\"><em>Set team-level agreements on how and when to gather, and<\/em><\/li>\n\n\n\n<li class=\"has-normal-font-size\"><em>Make in-person time meaningful through intentional design \u2014 don\u2019t just bring people in, bring them together.\u201d<\/em><\/li>\n<\/ul>\n\n\n\n<p>As Kochanek rightfully notes, it\u2019s becoming clear that <em>\u201dproductivity isn\u2019t tied to location as much as it is to clarity, purpose, and autonomy.\u201d&nbsp;&nbsp;<\/em><\/p>\n\n\n\n<p>He adds that the hybrid model can work well if it\u2019s treated as a \u201c<em>strategy, not a compromise<\/em>. <em>When companies get it right, employees don\u2019t feel the need to badge in and bounce. They feel genuinely connected, whether they\u2019re onsite or remote.\u2019\u2019<\/em><\/p>\n\n\n\n<h2 id=\"focus-on-purpose-instead-of-presence\" class=\"wp-block-heading\">Focus on purpose instead of presence<\/h2>\n\n\n\n<p>If your company plans to reinforce a mandatory RTO policy after years of remote work, chances are employees might resist.
